The Context
Spotify is the world's leading audio streaming service. With over 761 million listeners across 184 countries, it is one of the most prominent entertainment platforms on earth. Nearly 500 million of those listeners opt for the free, ad-supported experience — making Spotify a scaled advertising platform that businesses of all sizes rely on to reach their customers.
The Challenge
Growing the advertising business would create a complementary revenue stream to subscriptions and open the platform to new geographies. The opportunity was obvious. The problem was perception.
Despite the scale of Spotify's free tier, enterprise advertisers treated it as an afterthought. The majority of their budgets flowed to Meta and Google. Some questioned whether a predominantly audio-based experience could compete with video. To command a greater share of those budgets, we needed to change how the industry thought about Spotify — not just what it offered, but what it stood for.
As Global Director of Enterprise Marketing, I was responsible for establishing an ownable identity for Spotify's advertising business and bringing it to life across 12 markets. That required close collaboration with the sales team and a bespoke approach to each country.
The Solution
Spotify's greatest asset has always been its connection with listeners. That bond is built on personalization and a relentless focus on the listener experience. Because of it, people are fully engaged with Spotify — even when occupied with other things.
We launched "All Ears On You" as Spotify Advertising's core value proposition: a promise to advertisers that our audience was genuinely attentive to their messaging. In a world of fragmented attention and three-to-six-second exposures, Spotify was the high-quality play — the platform you could trust to actually deliver.
The campaign came to life through paid media, owned events, and industry marketing. Critically, it was activated through the sales team that held relationships with the world's leading advertisers — because no positioning lives without the people behind it. To back the claim with proof, we published Sonic Science, the largest neuroscience study of its kind, demonstrating Spotify's impact on ad recall and purchase intent.
The Impact
"All Ears On You" reframed how advertisers thought about Spotify. The free tier grew to over $1.5 billion in annual revenue, making Spotify one of a small number of platforms to break the $1B advertising milestone. In the campaign's first year, our marketing efforts drove over $275 million in attributable business growth and deepened relationships with enterprise advertisers around the world.
The Takeaway
When you are competing against entrenched incumbents, the temptation is to match them on their terms. That is rarely the right move.
Spotify's connection with its listeners was its biggest differentiator — and for too long, that asset wasn't reflected in how we showed up to advertisers. Once we built a positioning that leaned into it, we had something other platforms couldn't easily replicate: a genuine point of difference.
